Every platform demo works. A demo just shows you what it should look like, but the distance between demo and real-world production is surprisingly wide.
The problems show up later, way after you've signed. And most painful of all is that the difference between a good decision and an expensive one was something you could have tested in less than two weeks.
So, what should you be looking at beyond the demo? In Twilio’s Innovators Report, we talked to real CIOs and CTOs who’ve already gone through evaluating a customer engagement platform—here’s what they said.
How to evaluate a customer engagement platform?
1. Can context survive a channel change?
74% of consumers report repeating themselves when interacting with an AI assistant, and 76% say the human agent they reach has little or no context. Losing context between channels is the single most cited AI behavior damaging customer satisfaction (at 40%).
How to test it: During the pilot, start a conversation in chat, continue it over SMS, then call. Watch what the receiving agent sees. If they open on a blank screen, you've found the answer, and no amount of documentation about unified profiles changes it.
Lendi Group built toward SMS, voice, and chat functioning as a single living thread for exactly this reason. CTO Devesh Maheshwari's framing is to design for events rather than channels, so a signal caught in one medium can be answered in another.
2. Do you keep your systems of record and your decision engine?
A platform that requires you to move your business logic into it has made a decision on your behalf.
Nova Gestões handles millions of financial negotiations monthly under regulatory oversight. They integrated programmable communication into their existing stacks using documented APIs, which let them keep full control over their core business logic and decision engines.
CTO Juliano Skrzyszowski's advice: Don't hand your core business to third parties.
How to test it: Ask the vendor to describe an integration where the customer kept their own CRM and their own routing logic. If the reference architecture always ends with their platform at the center, that tells you the shape of the dependency.
WestCX took the same approach in healthcare, layering across existing EHRs, CRMs, and CCaaS platforms instead of replacing them.
3. Is governance in the architecture or in the contract?
Compliance promises in a master services agreement protect you legally, but they don't help your team ship.
Compliance and security belong in the architecture, because when governance is built into the platform, teams can innovate faster without introducing additional risk. Sweetwater shows what this position delivers:
- Automated compliance for consent and data retention built into the CRM

- Peer-reviewed code

How to test it: Ask what happens when a customer revokes consent. If the answer involves a process, a ticket, or a person, governance isn't in the architecture.
For AI specifically, CTO Arun Rao recommends multi-tiered input, processing, and model boundaries, plus grounding responses in audited knowledge repositories with source attribution so compliance officers can verify where an answer came from.
4. What can the AI see?
Most AI evaluation focuses on model quality. That's not always the right variable.
48% of companies name connecting data across channels as their top obstacle to understanding customers. And 84% of brands say their AI can access customer history while only 40% design personalization around it, which means capability and application are two separate questions.
How to test it: Ask what the agent knows at turn one, and where each field comes from. Then ask how fresh it is. A profile assembled last night describes yesterday, but that’s always going to be a liability in a live conversation.
CTO Devesh Maheshwari calls fragmentation the data fragment tax and recommends unifying the real-time data layer before scaling AI, so every agent works from one source of truth.
5. What does the vendor relationship look like after signing?
Arun Rao's guidance is to value the depth of the relationship above the product sheet, and to choose partners who open direct lines to their product engineering teams and co-author roadmaps. Juliano Skrzyszowski adds a discipline test: prioritize partners who strictly adhere to channel policies, because the communication path between you and your customer has to stay open.
How to test it: Ask for two references in your industry and call them without the vendor on the line. Ask what broke, how long it took to fix, and whether they'd buy again.
What to ignore during evaluation
There’s a lot of noise during a platform evaluation, and that’s why we recommend removing a few factors from your scoring sheet:
- Demo polish. Demos run on clean data. Yours isn't.

- Feature count. It’s all about quality over quantity.

- Model benchmarks. If the agent can't see the customer, a better model produces more confident wrong answers.

- Category labels. Vendors describe themselves inconsistently, so check what a platform does against what you need, and treat the label as marketing. If you're still mapping the category, start with what a customer engagement platform includes.

Boundaries are where platforms fail, and they're the part a demo never shows you. Build your pilot to cross as many of those boundaries as you can.

Frequently asked questions
What should I test during a customer engagement platform pilot?
Move a conversation from chat to SMS to voice and check what the receiving agent sees. Twilio research found 74% of consumers repeat themselves to AI agents and 76% say the human they reach has little or no context.
How do I avoid vendor lock-in with a customer engagement platform?
Nova Gestões' CTO recommends integrating through documented APIs while keeping your own orchestration layer and decision engine. Ask vendors for a reference architecture where the customer retained their CRM and routing logic.
Does model quality matter when choosing an AI platform?
Less than data access. Twilio research found 84% of brands say their AI can access customer history while only 40% design personalization around it. An agent without context produces confident wrong answers regardless of model.
